When does custom software make more sense than buying?

When the process is a differentiator, when off-the-shelf tools force costly workarounds, or when a critical system has outgrown a spreadsheet or Access database. For commodity processes, buying is usually better, and we'll say so.

We bought AI coding licenses. Why can't we show a return?

Because licenses alone change little. Without codebase context, review practices and measurement, pull requests get bigger, reviews get slower and quality drifts. The DORA research finds AI adoption can make delivery less stable when the system around it doesn't change.

Do we need microservices?
